Three Check-Ins Per Shift Sounds Like Overkill — Until You See What It Catches

A start-of-shift snapshot tells you how a worker arrived. It tells you nothing about what happens next.


When most people hear "daily check-in," they picture something at the start of shift. A quick question at sign-on. Maybe a thumbs up, thumbs down. A single data point that says "I'm here, I'm fine" — and then the day begins.

It's a fair reaction. But it's wrong — and the reason it's wrong comes down to what actually happens on a worksite between 6am and 4pm.


A shift is not a single state


Think about a typical ten-hour day on a civil construction site. A worker arrives at 6am. They've had a rough sleep — the baby was up, or they were on their phone until midnight, or they're carrying something from home they haven't talked about. At sign-on, if you ask them how they're going, they'll say "yeah, good." That's the culture. That's what blokes do.


By 10am, four hours in, the picture has changed. Research into construction injuries found that the frequency of injuries increased in each of the first four hours of a shift, peaking during the fourth hour. That is not a coincidence. Fatigue accumulates. Focus narrows. The physical demands of the work compound whatever the worker brought with them that morning.


By 2pm, eight hours in, working a 12-hour day is associated with a 37% increased risk of injury compared to a standard shift. The worker who said "yeah, good" at 6am is now operating in a measurably different state — more fatigued, less alert, more likely to make the kind of error that leads to an incident. And if they were already carrying something — stress, poor sleep, conflict at home, tension with a crew member — that load has not lightened across the day. It has compounded.


A single check-in at 6am captures none of that. It captures how a worker presented at sign-on. Everything that happens after is invisible.


What three check-ins actually catch


Three check-ins across a shift — start, middle, end — give you something a single snapshot never can: a pattern within the day.


Start of shift captures how the worker arrived. Sleep quality, general headspace, any immediate concerns. This is the baseline — and on its own, it's useful but incomplete.


Mid-shift captures what the work itself is doing to the worker. Has fatigue set in? Has their focus shifted? Has something happened on site — a disagreement with a supervisor, a near miss, a piece of bad news — that has changed their state since they arrived? Construction workers face a range of stressors during the working day: workload pressure, low control over how the work is done, conflict, exposure to traumatic events, and the grinding physical toll of manual labour in heat, dust, and noise. None of those are visible at sign-on. They emerge across the shift.


End of shift captures the cumulative picture. How did the day land? Is the worker leaving in a worse state than they arrived? Are they heading home with something unresolved — a flag that should have been raised, a conversation that didn't happen, a level of fatigue that means tomorrow's shift starts with a deficit?


That end-of-shift check-in is also the one most systems miss entirely. A worker who deteriorates across the day and drives home exhausted, distracted, or distressed is carrying a risk that doesn't show up in any workplace safety report — because it happens after they leave site. But it started on site, and it will come back to site with them tomorrow.


The pattern across days matters even more


A single bad mid-shift check-in is just a bad afternoon. Everyone has those. But three bad mid-shift check-ins in a row is a signal. Five is a trend. A worker whose end-of-shift fatigue is consistently higher than the rest of the crew is not just having a rough week — something structural is happening, and it needs attention before it becomes an incident or a claim.


This is where the real value of multiple check-ins emerges: not in any single response, but in what the data shows over time. A supervisor who can see that a particular worker's pattern is drifting — that their mid-shift focus has dropped consistently over the past fortnight, or that their end-of-shift fatigue is climbing — has the information to have a quiet word before anything goes wrong.


Without that data, the supervisor is relying on gut feel and what they can see on site. And what they can see is limited. Extended shifts erode focus and vigilance, leading to lapses in concentration — but those lapses are, by definition, hard to spot from the outside. A worker operating at the equivalent of a 0.05% blood-alcohol level from accumulated fatigue looks normal until they don't.


Why it has to be private


The reason a quick check-in works three times a day when a face-to-face conversation wouldn't is that it's private. A worker answers a few short questions on their own phone. No clipboard. No standing in front of the crew. No supervisor watching them tap a screen.


This matters more than most employers realise. The barriers to blokes on construction sites engaging with wellbeing support are well established: the belief that they should handle things themselves, distrust of confidentiality, and a workplace culture that treats vulnerability as weakness. A face-to-face question three times a day would be intrusive and counterproductive. A private, 30-second digital check-in three times a day is just part of the shift — like putting on your PPE or signing the toolbox talk.


The check-in doesn't ask workers to be vulnerable in front of their crew. It asks them to be honest with a system that treats their response as data, not drama. Over time, that low-friction honesty is what builds the picture a supervisor and an employer actually need.


The cost of what you don't catch


Every employer running a blue-collar crew understands the cost of a physical injury. But the cost of what three check-ins would have caught — and a single check-in missed — is harder to see, precisely because it unfolds slowly.


The numbers make it unavoidable. Nationally, serious mental health claims have risen 161% in a decade. In NSW specifically, psychological claims now make up 12% of total workers' compensation claims but account for 38% of the total cost. The average cost of a single psychosocial injury claim has risen from $146,000 in 2019–20 to $288,542 in 2024–25 — nearly five times the average cost of a physical injury claim. And the return-to-work picture is just as stark: 88% of workers with a physical injury return to work within 13 weeks, but only 50% of workers with a psychological injury have returned after a full year. Without reform, even claim-free businesses face premium increases of 36% over three years.


Those are not statistics about dramatic workplace events. They are statistics about slow-building pressure, unmanaged stress, cumulative fatigue, and the gradual deterioration that happens across days, weeks, and months — exactly the kind of drift a single start-of-shift check-in will never detect.


Now put those numbers next to the cost of actually catching it early. A psychosocial safety system for a crew of fifty runs roughly $8,800 per year — approximately 10% the cost of a single employee's annual wage. One defended claim — one instance where your documented compliance record shows a regulator, a court, or an insurer that your system was running, your workers were consulted, and concerns were acted on — saves approximately thirty times what the system costs.
